Stencilling on Metal Without It Flaking Off

Metal is the surface most likely to leave you with paint peeling off in sheets — because it needs a completely different starting point to everything else you've stencilled.

A stencilled letterbox, house sign or garden tin looks properly finished in a way that painted wood rarely matches — but metal is the surface most likely to leave you with paint that flakes off in sheets within a month, because it needs a completely different starting point to everything else on this site.

The reason is straightforward: paint grips by keying into a slightly rough, absorbent surface. Metal is neither. Everything below exists to solve that one problem.

Why paint fails on metal specifically

Bare metal is smooth, non-porous, and often carries an invisible film of oil from manufacturing or handling. Paint applied straight onto it sits on top rather than bonding, and it takes very little — a knock, a change in temperature, damp — to lift it clean off. This is different from wood or fabric, where the surface itself absorbs some paint and helps anchor it.

Rust is the second problem, specific to ferrous metal. Paint over active rust will bubble and fail within weeks as the rust continues spreading underneath it.

Preparation, which is most of the job

  1. Remove rust completely. Wire brush or fine sandpaper on affected areas, down to sound metal. A rust converter product is worth using on anything with pitting, since it chemically stabilises what you can't fully remove.
  2. Degrease thoroughly. Sugar soap, or a proper degreasing wipe, then rinse and dry completely. This step matters more on metal than on any other surface — skip it and nothing else will hold.
  3. Key the surface with fine sandpaper (320–400 grit) even on smooth painted metal. You are not trying to remove the finish, just give the primer something to grip.
  4. Prime with a metal primer — this is non-negotiable on metal in a way it is not on wood. Self-etching primer for bare or galvanised metal, standard metal primer for previously painted surfaces.

Galvanised metal needs its own primer. The zinc coating on galvanised steel actively resists ordinary primers. If you're not certain what metal you're working with and it looks slightly silvery-grey and new, treat it as galvanised and use a primer labelled for that.

Stencilling the design itself

Once primed and base-coated, the actual stencilling follows the same core rule as everywhere else: a nearly dry brush, dabbed straight down. Metal's smooth surface means bleed happens fast if the brush is even slightly too wet, so err drier than you would on wood.

Tape needs to be genuinely low-tack — metal shows tape residue and pulled paint more obviously than porous surfaces. Test on an inconspicuous area first. For curved metal like a letterbox, snip the stencil edges into a fringe so it sits flat against the curve, the same trick used for pumpkins and mugs.

Let each coat dry fully before the next — enamel paints in particular can take longer between coats than acrylics, and rushing shows as a slightly tacky, easily marked finish.

Sealing and curing

Most metal enamels are durable enough without an additional sealant, but for anything handled often — a letterbox flap, a gate latch — a clear enamel top coat adds real protection. Cure time matters more here than on other surfaces: enamel is often touch-dry in hours but can take a week or more to reach full hardness, and using the item hard before then causes marks that won't buff out.

Ventilation with enamel and spray paints. These give off stronger fumes than acrylics. Work outside or in a well-ventilated space, and wear a mask if you're doing more than a small item.

Good candidates for stencilled metal

House numbers on a metal plaque, letterboxes, metal garden signs, biscuit or storage tins, and outdoor lanterns all take this technique well. Bold, simple designs read better than fine detail on the reflective surface of enamel — the same principle as pumpkins and glass.

Small decorative metal projects

Biscuit tins, watering cans and small metal plant markers are a genuinely good starting point for practising this technique, because the stakes and the surface area are both small. A ruined tin costs little to replace; a ruined letterbox is a bigger loss.

The same prep sequence applies at this scale — degrease, key with fine sandpaper, prime, base coat — but drying times between steps can be shorter given the smaller surface, and a single can of spray enamel typically covers several small items, making it economical to practise on a few pieces before committing to something larger.

Cutting stencils specifically for metal work

Because metal projects are often curved (letterboxes, watering cans, tins), the same fringe-cutting trick used for pumpkins and glass applies here: snip the outer edge of the stencil into short sections so it can flex around the curve rather than tenting away from it. For anything with tighter curves than a typical letterbox, working the design in two or three overlapping sections, taped and painted individually, gives a cleaner result than fighting one large sheet around a tight radius.
